Why the grinder does more work than it gets credit for

Espresso forces water through a compacted bed of coffee in around half a minute. Whether that works depends on the particle sizes in the bed — how fine, and how uniformly fine. That is entirely the grinder's job. The machine's job is to deliver water at a controlled temperature and pressure into whatever bed you built. A good machine cannot fix an uneven bed; it will simply deliver perfect water into a channel.

This is also why espresso grinders are a separate category from general coffee grinders. It is not only about reaching a fine setting — it is about making small changes near that setting, because the difference between a fast, sour shot and a slow, bitter one is a very short distance on the dial.

When a built-in grinder is the right call

Buy the combined machine if counter space is genuinely tight, if the people using it will not dial in a separate grinder, or if you want the whole thing to be one button in the morning. That is a real set of requirements and there is nothing wrong with meeting it — see bean-to-cup machines and small-footprint machines.

When to keep them separate

Keep them separate if you expect to care more over time. A separate grinder can be upgraded on its own, kept when the machine is replaced, and matched to how you actually brew. Almost every "what should I upgrade next" question in home espresso is answered with "the grinder", and the people who kept it separate can act on that answer for the price of a grinder instead of the price of a machine.

Should I spend more on the grinder or the espresso machine?

If the two are competing for the same money, protect the grinder. The machine controls temperature and pressure; the grinder controls the particle size distribution that decides whether water can extract evenly at all. A capable machine fed by a grinder that cannot hold an espresso-fine setting will produce inconsistent shots no matter what you do.

Can I use a regular coffee grinder for espresso?

Usually not well. Espresso needs a fine, tightly controlled grind and, crucially, small adjustments between settings. Most general-purpose grinders — especially blade grinders — cannot hold that range with enough precision, so you end up choosing between "too fast" and "too slow" with nothing usable in between.
